Begin with user acquisition and self-serve product usage, whether the entry point is freemium or paid. Aggregate users inside an organization and look for account-level network effects: multiple people or teams gaining more value as adoption spreads. Build a product-qualification score using signals such as usage volume, velocity, feature breadth, behavior, demographics, and use case. First create explicit hand raisers who ask to speak with sales. Then identify accounts whose behavior resembles hand raisers even though they have not submitted a form. Sales uses the working product and its usage evidence as enablement, either reaching an enterprise buyer directly or asking an active user for an introduction.

Origin

Verna defined product-led sales as a usage-first journey that qualifies an organization before sales becomes involved.

Core principles

  • 01Usage precedes the sales conversation
  • 02Account-level network effects signal enterprise value
  • 03Product behavior can qualify pipeline better than a marketing form alone
  • 04Sales should first close hand raisers, then approach high-intent lookalikes

How to run it

  1. 1

    Generate self-serve usage

Acquire users and let them experience the product without human involvement. The entry can be freemium or self-serve paid usage.

Pro tip Optimize for real use rather than form completion alone.

Watch out Without pre-sales usage, the model reverts to traditional prospecting.

  2. 2

    Detect account-level value

Group users by organization and observe whether adoption is spreading across a team. Look for internal network effects that make an organization-wide deployment more valuable.

Pro tip A product need not have platform-wide network effects to create them inside one account.

Watch out Individual activity alone may not justify an enterprise sale.

  3. 3

    Build the qualification score

Score accounts using usage volume, velocity, feature breadth, behavioral signals, known demographics, and use cases. Estimate the probability that the whole organization would benefit.

Pro tip Tune the score against accounts that successfully expanded.

Watch out Do not rely on a single activity count when usage quality varies.

  4. 4

    Create hand raisers

Use product prompts and growth levers to help qualified users request a sales conversation. Route these explicit-intent opportunities first.

Pro tip Make the sales path available at the moment organization-wide value becomes visible.

  5. 5

    Approach behavioral lookalikes

Find qualified accounts that behave like hand raisers but have not requested contact. Ask an active user for an introduction or locate the enterprise buyer, using product evidence as the sales material.

Pro tip Lead with observed value inside the account.

Watch out Do not treat this as cold outbound detached from product usage.

In the wild

A team approaches organization-wide value

Several users from one company adopt the product, increase usage quickly, and use a broad set of features. The company scores highly even though nobody has contacted sales. A salesperson uses that evidence to ask an active user for an introduction to the enterprise buyer.

The sales conversation begins with demonstrated utilization instead of a speculative demo.

Common mistakes

Calling every signup a qualified lead

A signup does not show organization-wide value. Qualification should use account-level usage and expansion signals.

Selling before usage

Traditional top-down selling creates a large commitment before utilization, leaving the company to catch adoption up to the contract.

Is it for you?

Best for

B2B products with self-serve usage that can spread across teams or organizations.

Not ideal for

Products that cannot generate meaningful usage before purchase or cannot associate users with an organization.
