A diagnostic for leaders driving change: successful change requires five components — vision, skills, incentives, resources, and an action plan. When one is missing you get a specific, predictable dysfunction, so the emotion or dysfunction you observe tells you which lever to pull. Kaba uses it to figure out where to plug in when he joins a team.

Origin

A classic 'managing complex change' matrix (widely attributed to Dr. Timothy Knoster, building on Mary Lippitt's work). Kaba says he got it 'from like business school or something,' doesn't recall the exact source, and it 'travels from computer to computer' with him across teams.

How to run it

    Observe the dysfunction the team is feeling

    On joining or leading, watch and listen: are people confused, anxious, resistant, frustrated, or spinning in false starts? The specific feeling is your diagnostic signal.

    Map the feeling to the missing component

    Missing vision → confusion; missing skills → anxiety; missing incentives → resistance; missing resources → frustration; missing action plan → false starts. Identify which ingredient is absent.

    Start with the easier, right-side levers

    Action-plan gaps (PRD frameworks, communication, team-meeting structures) are lower-hanging fruit; fix those first before the harder work of vision and skills.

    Watch out Vision and skills are much harder to change and 'come in time' — don't expect a quick fix there.

    Install the missing ingredient with reusable assets

    Close skill or vision gaps deliberately — e.g. bring a deck of frameworks and mental models so the team gets a shared language and repository of skills.

    Pro tip When you keep talking into an echo chamber, it's a sign the team lacks a shared mental model — build the deck that grounds everyone.

Kaba's YouTube teams lacked a mental model for 'product craft' that Instagram had ingrained, so he found himself 'talking into an echo chamber.' He built a deck showing how he thinks about product craft and its frameworks.

The team gained a shared language and a repository of skills to build against — closing the skills gap that was causing anxiety.

Treating a symptom instead of the missing ingredient

Pushing harder on execution when the real gap is vision (confusion) or incentives (resistance) won't work; you must match the intervention to the missing component.
