The Customer-Pull Sales Hire Rule starts from the premise that founders are always selling, including to alpha customers and their initial network. A dedicated salesperson becomes appropriate under either of two observable conditions. The capacity trigger fires when the founder can no longer meet real demand despite stretching the schedule and moving other work. The preference trigger fires when the company moves toward customers who want, expect, or are required to speak with a salesperson before committing substantial spend. Slack encountered the second trigger as it moved from engineer-driven small-business adoption into larger organizations. This rule avoids hiring merely because sales appears on a standard org chart.
