Hold PMs responsible for free-to-paid conversion, package mix, PQA, and PQLs — the leading indicators into revenue — rather than a personal revenue number.

Common mistakes
Keeping the same org configuration while adding PLS
You cannot start PLS with marketing and sales and leave product uninvolved; without product accountability the motion hits failure mode within six months.
Gating individual PMs directly on revenue
Putting a revenue target on each PM optimizes for short-term outcomes and past performance; PMs should own leading KPIs (conversion, PQA, PQLs) while leadership owns revenue.
