When a PLG company adds a sales-led motion, the instinct is to hire proven enterprise sellers. Pearl argues that is a mis-hire on two axes. First, early sales in a PLG company is inbound and PQL-driven, which needs a grower profile, not a hunter. Second, the buyer is a department head (head of sales, head of RevOps, head of recruiting), not IT or the CIO — so a rep who has only ever sold to CIOs is aimed at the wrong person.     Characterize your actual lead flow

    Before hiring, establish where leads come from. At Calendly, users sign up via the viral loop (about 70% of signups), invite team members, and then either the team lead inbounds or PQL data shows enough team usage to justify outreach.

    Pro tip Instrument PQL signals — team-level usage inside an account — before you hire the rep who is supposed to act on them.

    Identify the true target buyer

    In a PLG-to-SLG transition the buyer is typically the department head — head of sales, head of RevOps, head of recruiting — not a senior IT person or the CIO. Write down who signs.

    Watch out You will eventually graduate to IT and then CIO-led purchases, but that is likely several years out. Hiring for it now buys the wrong team.

    Hire for motion fit, not logo prestige

    Recruit reps whose background matches a warm inbound motion and a department-head buyer. Look at the companies they sold at and the type of selling they did — a PLG-ish background is the signal.

    Watch out Bringing on a cohort of reps from a heavy CIO-selling enterprise vendor is Pearl's explicit anti-example — the buyer they know is not the buyer you have.

    Change people, process, and product together

    Adding a sales motion changes the whole company, not just the go-to-market org: the culture becomes highly integrated rather than siloed, processes change, and the product itself must change to serve admins and departments.

    Pro tip Stand up an Enterprise product group aimed at the IT-admin and departmental-leader personas alongside the core PLG team.

    Watch out A self-service PLG business in many ways runs itself through a well-optimized product. That is precisely the muscle that does not exist when sales arrives.

In the wild

Calendly's first CRO and the 20% ARR shift

When Pearl joined about two years before the episode, Calendly had just hired its first CRO and the PLG business was roughly 99% of ARR. The company built out a sales team matched to an inbound, PQL-fed motion selling to department heads rather than CIOs.

Within two years the sales-led motion represented about 20% of ARR and had become the fastest-growing segment of the business.

Common mistakes

Hiring outbound hunters for an inbound motion

Pearl notes that early PLG-to-SLG sales is much more inbound in nature — reps work leads who reached out or who show PQL usage. That is a different profile from the outbound-heavy hunter, and the hunter will underperform against warm-lead work.

Hiring CIO-sellers for a department-head sale

Selling to a head of sales or head of recruiting is a different sale from selling to IT. Reps with only CIO-level enterprise experience are calibrated to the wrong buyer, cycle length, and objection set.

Screening on personality rather than prior selling type

Asked directly, Pearl says it is mostly background and the type of selling done previously that predicts fit — not personality type. Hiring on 'hunter energy' is a proxy that misfires.
