A high-performing growth team never lacks ideas — it lacks a way to choose among them. Williams' answer is a documented model of the company's micro and macro growth loops: a qualitative map that creates shared understanding of how growth happens, augmented with quantitative data that reveals where the loops are constrained. The model, not opinion, decides where the next quarter's investment goes, and it is revised continuously as learnings, features and market shifts arrive.

How to run it

    Answer the three base questions

    At the basic level, be able to answer: how do you acquire users, how do you retain users, how do you monetize them? This is the floor, not the strategy.

    Map the micro and macro loops and how they connect

    Identify every loop (content, referral, invite, sales-assist) and document them qualitatively in one model that communicates a shared understanding of how the company grows.

    Pro tip Include the role each team plays in fueling each loop — that shared vocabulary is the first unlock.

    Augment with quantitative data

    For each loop, instrument its inputs, its throughput, and what constrains it. Data is what turns the map from a picture into a decision tool.

    Watch out Without trustworthy behavioral data the model becomes a debating chamber. Fix the data first.

    Locate the biggest constraint, and focus there

    Use the model to get alignment on where the biggest constraints in the overall growth model sit, and therefore what the team focuses on over the next quarter or two. Sometimes the focus is broad; sometimes it is as narrow as improving activation via empty states.

    Pro tip The scope of focus should vary by quarter — a narrow constraint deserves a narrow team remit.

    Choose deepen-or-clone for each loop

    For each constrained loop, either optimize a step (e.g. the click-through from a GitHub PR to signup and first value) or expand the loop's scope onto a new surface (GitHub → Bitbucket → GitLab).

    Feed learnings back and re-evaluate

    Growth performance, experiment learnings, company strategy shifts, new features and market changes all feed back into the model, which is constantly changing and guides quarter-to-quarter planning.

    Watch out If the model isn't changing, it isn't being used.

In the wild

Optimizing versus expanding the GitHub loop

For the fix-PR loop, one quarter's play could be optimizing the funnel from a developer clicking the PR link through to signup and first value if too many people fall out. In an earlier era, having seen the loop's performance growing, the play instead was to expand its scope by adding Bitbucket, then GitLab.

The same loop yielded two distinct, model-justified quarterly focuses — funnel conversion in one case, loop replication in the other.

Narrowing to empty states

At times Snyk's growth teams have deliberately taken a broad set of constraints and opportunities; at other times they narrowed to driving improvement to activation and engagement, and narrowed further still to doing that through empty states.

The loop model let Snyk vary the width of the focus by quarter rather than always spreading investment evenly.

Common mistakes

Prioritizing by loudest idea instead of biggest constraint

A high-performing growth team generates an endless supply of ideas. Without a model showing where growth is actually constrained, prioritization defaults to seniority and enthusiasm.

Building the model once and shelving it

Learnings, new features and market shifts constantly change where the constraint sits. A static loop map quickly misdirects investment.
