Intuition-to-Automation Buildout for PLS

Build product-led sales as an evolution, not a revolution: intuition, then regression, then platforms.

Elena Verna prescribes a staged, low-tech path to building a PLS system so you never scale something you don't understand. You start with sales intuition on what a good hand-raiser looks like, graduate to a simple regression/histogram to find look-alikes, and only buy a PLS platform once you've reached 'data-sales fit.' The infrastructure stays deliberately manual — Google Sheets, existing dashboards, embedding into Salesforce rather than forcing new tools — until viability is proven.

Origin

Elena Verna's operating philosophy; she coins the term 'data-sales fit' in this episode.

Core principles

  • 01Evolution not revolution: start with existing systems and Wizard-of-Oz it before automating anything.
  • 02Buying a PLS platform will not bridge the gap of understanding what actually matters in your data — it only helps you scale after you've found data-sales fit.
  • 03Data can tell you lies; you can fit any story into it, so understand it manually before automating.
  • 04Involve sales from the very beginning as partners with strong feedback cycles, not as a dumping ground.
  • 05The fastest way to kill the channel is sending every user to sales — low close rates make sales disregard it permanently.

How to run it

  1. 1

    Start with top-down intuition

Ask sales which signals around accounts get them excited about a hand-raiser or sales-form submit, then feed them more accounts fitting that model. Keep it simple while lead volume is low.

Watch out Do not send every single user to sales — low close rates make them brand the whole channel garbage and ignore it.

  2. 2

    Run a simple look-alike regression

Analyze who 'looks/smells/acts like a hand-raiser but is not hand-raising' with a basic histogram or linear regression on the top coefficients to build your first PQA model.

Pro tip Amplitude's Compass and Mixpanel's Signal can surface these correlations, but Verna often does it manually first to be sure the data is correct.

Watch out Don't throw too many correlated variables into the model or they describe themselves and lack real predictive power.

  3. 3

    Keep infrastructure manual until proven

Use Google Sheets, Looker/Tableau dashboards, Amplitude charts, or Salesforce widgets/ETLs. Embed data into the CRM the sales team already lives in rather than forcing a new tool.

Watch out If sales is embedded in Salesforce, don't make them switch tools — pipe what you need into Salesforce instead.

  4. 4

Scale with a platform only after data-sales fit

Once you've validated a repeatable link between data signals and closed deals, adopt a PLS platform or third-party solution to scale and increase distribution.

Watch out Buying a platform too early won't teach you what matters in your data — it can only scale a fit you've already found.

In the wild

Doing sales manually before hiring

Verna advocates founder-led-style selling: closing the first deals yourself, or via support/finance staff, and getting on chat personally to understand the customer's sales process. She notes Notion didn't hire its first salesperson until past $10M ARR and Miro until $5-7M ARR, closing contracts through support and customer success.

By proving the motion manually and building an ROI case first, you fund the eventual hire with revenue the channel already generated.

Common mistakes

Buying a PLS platform before understanding the data

A platform cannot bridge the gap of knowing what matters in your data; it only scales a proven fit, so buying early wastes money and can automate the wrong signals.

Dumping all leads on sales without partnership

Flooding sales with unqualified users produces low close rates, and sales will permanently disregard the channel as garbage — killing it before it starts.

Is it for you?

Best for

Founders and growth leaders standing up a first product-led sales motion with low lead volume

Not ideal for

Mature PLS orgs that already have data-sales fit and need to scale distribution now
