A model for understanding and attracting senior talent by plotting careers on an S-curve where the Y axis is ambiguity and the X axis is scale. People move from one low-ambiguity project, to juggling multiple low-ambiguity projects, through an inflection point of a single highly ambiguous problem, up to operating on all-ambiguous problems at scale. To recruit someone, identify where they are on the curve and offer the specific next challenge they need.

How to run it

    Locate the candidate on the S-curve

    Assess whether they're at 'can I do this one thing' (single low-ambiguity project), juggling multiple low-ambiguity projects, at the inflection of one highly ambiguous problem (e.g. '10x revenue in 12 months'), or at the top handling all-ambiguous strategic questions at scale (VP/CPO level).

    Identify their desired next step

    Determine whether they want more ambiguity (a meatier, more complex challenge) or more scope/scale (a bigger, higher-impact surface with the same complexity they've mastered).

    Pro tip Ambiguity and scale are somewhat independent axes — a senior person may want one without the other, so ask which.

    Sell the specific challenge that fits

    Offer the meaty problem area or expanded scope that matches their next step. Emphasize the caliber of peers ('play tennis with people a little better than you') via a functional org structure.

    Pro tip Awesome people want to work with awesome people — make the quality of their future peer group concrete.

    Communicate with radical transparency

    Tell candidates the good, the bad, and the ugly — where the real challenges and opportunities are. Sell the dream without over-promising.

    Pro tip Revamping your own interview questions is 'dogfooding' — poor questions signal to senior candidates that you don't understand what you're hiring for.

    Watch out Over-promising to close a candidate erodes the trust you'll need once they join.

Rohini's own ambiguity leap at Square Invoices

A hack-week project became a real product; she drove the strategic plan through distinct step-changes — first 'make it less hacky' into a real product, then get it into the mobile app (customers didn't know it existed off desktop), then turn it into a front-door product using App Store, SEO and SEM to acquire net-new customers rather than only existing Square users.

Each lever — top-of-funnel growth, risk-loss reduction — produced step-function growth and shot her up the ambiguity axis of the S-curve.

Common mistakes

Asking generic interview questions of senior candidates

Senior leads judge your company by whether your questions show you understand what you're hiring for; boilerplate prompts read as a red flag.

Treating a career as a straight line

Assuming linear up-and-to-the-right progress misses that people often jump vertically in ambiguity on a single hard problem.
