A career and operating mindset for the AI-tools era: agency — the drive to build and the refusal to be boxed in by your title — becomes the scarcest, highest-leverage skill. When anyone can execute across the stack with AI tools, the people who win are those who go all the way down to the weeds and all the way up to strategy regardless of their nominal role.

Origin

Varun Mohan's closing argument, reinforced by Windsurf's own experience having its go-to-market and sales teams build internal software.

Core principles

  • 01Agency is undervalued because school and big-company jobs reward following well-defined paths, not building
  • 02AI tools remove the old excuse that building your own thing costs too much time — now it's minutes
  • 03The people worth respecting show high agency and output from the deepest weeds to the highest strategy, whatever their title
  • 04'Now everything's open season' — role-based self-limitation is now a choice, not a constraint

How to run it

  1. 1

Drop the 'that's not my role' constraint

Stop treating your title as a fence. A PM, salesperson, or partnerships lead can now build and ship working software, not just request it.

  2. 2

Get your hands dirty as fast as possible

Download the tools and actually build — apps from scratch, mocks, edits to your existing codebase. Learning by doing is the fastest path to leverage.

Pro tip Mohan predicts a year of 'tremendous alpha' for anyone who takes maximum advantage of these tools while most coworkers don't even know they exist.

  3. 3

Execute your own ideas instead of just voicing them

If you have an idea, flesh it out and prove it out yourself rather than lobbing under-specified requests at engineers. Agency is what turns an idea into something real.

Pro tip A PM who can make edits to the codebase and push changes earns real respect from engineering peers and gets far more done.

Watch out People who 'want to say things for the sake of saying things' but can't execute lose credibility as execution becomes democratized.

  4. 4

    Operate across every altitude

Be effective from the deepest technical weeds up to the highest strategy — know when to go all the way down and all the way up.

In the wild

Go-to-market team builds its own software

At Windsurf's launch, everyone including the sales and go-to-market team was tasked with building an app. The head of partnerships, who had never built software, built his own partner portal instead of buying one.

The company avoided over half a million dollars of SaaS purchases and now builds custom internal software to operate more efficiently.

Common mistakes

Letting your title define your ceiling

Believing 'because I'm this role I'm not allowed to touch this' forfeits the leverage now available to anyone with agency.

Voicing ideas without executing

As execution gets cheap, people who only talk without proving out ideas stand out negatively; agency to build is the differentiator.

Is it for you?

Best for

Product managers, operators, and non-engineers who want to compound their impact using AI build tools

Not ideal for

Contexts where deep domain licensure or specialized expertise is genuinely required before acting, where unbounded self-directed building is risky
